Keystone, multiples of cost, and the operating economics behind storefront pricing
Retail margin is the difference between the wholesale cost of a piece of jewellery or a loose gemstone and the retail price the customer ultimately pays, expressed as either a percentage of the retail price or — more commonly in the trade — as a multiplier on the wholesale cost. In the broad mid-market jewellery business, margins of 2 to 3 times wholesale on loose coloured stones and 3 to 5 times wholesale on finished jewellery are typical, with substantial variation by category, market segment, brand positioning, and competitive environment. The margin compensates the retailer for the operating costs of the storefront, the staff, the inventory carrying cost, the marketing investment, and the residual profit that justifies the capital tied up in the business.
Margin versus markup
The trade uses two related but distinct vocabularies for the same arithmetic. Markup is expressed as a percentage of cost: a 100 per cent markup means the retail price is twice the cost. Margin is expressed as a percentage of the retail price: a 50 per cent margin also means the retail price is twice the cost. The same transaction can be described as a 100 per cent markup or a 50 per cent margin, and confusion between the two is a common source of misunderstanding both within the trade and in conversations with clients.
Keystone is the trade slang for a doubling of cost — a 100 per cent markup or 50 per cent margin — and is the historical baseline against which other margin levels are measured. In contemporary jewellery retail, keystone is often described as the floor below which the retailer cannot reasonably operate, with most pricing at one to two multiples above keystone for finished pieces.
Components of the retail margin
The margin must cover several categories of operating cost before any profit is realised. Occupancy cost — rent, utilities, insurance, and depreciation of the storefront fixtures — is typically 8 to 15 per cent of revenue for a well-located independent store. Staff cost — sales associates, bench staff, management — is typically 15 to 25 per cent of revenue depending on the labour intensity of the business. Marketing — print, online, event, and other forms — is typically 2 to 8 per cent. Inventory carrying cost — the financial cost of capital tied up in stock plus shrinkage and obsolescence — is typically 5 to 15 per cent of inventory value annually. Other operating costs — security, point-of-sale systems, professional fees, training — typically add another 5 to 10 per cent.
The aggregate of these costs typically consumes most of the gross margin, with the residual profit margin in mid-market jewellery retail typically sitting in the 5 to 15 per cent range as a percentage of revenue. Higher-end brand operations and concierge practices may achieve higher net margins through tighter cost control and pricing power; commodity-segment competitors may operate at lower net margins on higher volume.
Variation by category
Margin levels vary substantially across the categories of jewellery and loose-stone retail. Mass-market gold jewellery and silver chains often operate at 2 times wholesale or below, reflecting the commodity nature of the underlying material and the price sensitivity of the segment. Mid-market diamond engagement rings typically run at 2 to 3 times wholesale, depending on whether the centre stone is included in the calculation. Coloured-stone jewellery, where the wholesale market is more opaque and where the retailer must invest substantial expertise in inventory selection, often runs at 3 to 5 times wholesale. Branded high-end jewellery from the major maisons (Cartier, Bulgari, Tiffany, Van Cleef & Arpels) carries margins that may approach 8 to 10 times the underlying material cost, with the brand premium representing the bulk of the price.
Vintage and antique jewellery operates on a different set of margin economics, since the wholesale cost reflects auction or trade purchase rather than manufactured cost, and the retailer's value-add is in sourcing, restoration, and authentication rather than in fabrication. Margins in this segment are typically expressed as percentage uplifts over acquisition cost rather than as multiples, and are often in the 50 to 200 per cent range above acquisition.
What clients should understand
For clients evaluating a jewellery purchase, the practical understanding of retail margin is that the price reflects more than the intrinsic material value of the piece. The retailer's expertise, the storefront experience, the documentation and after-sale service, the warranty and the relationship — all of these are bundled into the retail price. A client comparing a $10,000 piece at a high-end retailer against a notionally equivalent piece at $7,000 at a different retailer is comparing not just two prices but two service propositions and two underlying business models. The right comparison is value-for-money in the broadest sense, including the standing of the retailer, the quality of the documentation, and the service that follows the sale.
For investment-oriented buyers — those treating jewellery as a store of value rather than as adornment — the retail margin is simply a cost that must be recovered before the piece returns its acquisition price on resale. Resale, when it happens, occurs through wholesale or auction channels rather than back through the original retailer, and the seller realises something close to the wholesale value of the underlying stones and metal rather than the retail price paid. The illiquidity discount of jewellery is real and should be factored into any investment analysis.
